How the CLEAR Framework Drives Results
In many manufacturing operations, the gap between strategy and execution isn’t due to a lack of effort. It’s usually due to a lack of shared language and expectations. That’s why we developed our own version of the CLEAR framework. CLEAR is a simple, repeatable structure that helps teams align on decisions, own outcomes, and reflect with purpose.
CLEAR stands for Context, Logic, Execution, Accountability, and Reflection.
Context – What’s happening and why it matters
Logic – How we’re thinking through the problem
Execution – What actions we’re taking
Accountability – Who owns what, and how we’ll measure outcomes
Reflection – What we learned and how we’ll improve
It’s not a software tool or a KPI dashboard. It’s a way of thinking used in coaching conversations, RCA reviews, and leadership briefings to ensure clarity and consistency across levels.
For example, a sawmill client was burning through poly-chain belts on a gang saw at a rate of up to five times per month. Each failure cost thousands of dollars and disrupted production (thousands of dollars more). The team reported they were following the process to the letter. But after another breakdown and a very frustrated mill manager, we agreed to take a closer look.
Using CLEAR, we started with Context: what had changed, what was assumed, and what was actually happening. The logic path revealed that the laser alignment step had been removed from the process, and the belt wasn’t being tensioned properly. More importantly, the final step (setting jack bolts to 5/16″ from the frame) was being done consistently, but it wasn’t part of the written instruction. This step was institutional knowledge, which inadvertently resulted in poor execution and routine premature failures.
We didn’t focus on blame. We focused on clarity. By showing the team the correct procedures, we corrected the job plan, retrained the crew, and aligned the process. More importantly, we established the standard—one that they are now accountable to for every belt change. Since then? No more belt failures. In fact, we’re fairly certain that same belt is still running today.
Executives and mill leaders often ask how to drive accountability without micromanaging. CLEAR helps answer that. It gives frontline teams a structure to think critically and communicate upward. It gives leadership confidence that decisions are being made with discipline and transparency.
In a world full of noise, CLEAR creates signal. And signals help drives results.
